Why Sony Dropped Physint and How Xbox Stepped In

PlayStation Exits, Xbox Steps Up

The high-profile partnership between Sony Interactive Entertainment and Kojima Productions over the action-espionage project Physint has come to an end, but the game itself has not been cancelled. Instead, Microsoft Xbox stepped in to acquire the publishing rights after Sony withdrew its funding and publishing support.

Physint was first revealed in January 2024 during a PlayStation State of Play presentation, where director Hideo Kojima pitched the project as the culmination of his decades in action-espionage design. While early impressions suggested the title would be a cornerstone first-party collaboration for PlayStation, the underlying deal has shifted entirely to Microsoft's publishing arm.

Missed Deadlines and Production Pressures

According to reporting by Bloomberg, Sony chose to walk away after Physint missed key internal development milestones and began tracking significantly over budget years ahead of any projected release window. The project reportedly faced escalating financial estimates while still in relatively early production stages, raising alarms within PlayStation leadership as production timelines stretched out.

The decision to exit was driven by a combination of schedule slippage and compounding production expenses. Internal milestone reviews reportedly indicated that the ambitious scale envisioned for the espionage title would require substantial additional capital and extended pre-production time beyond Sony's original funding parameters.

Platform exclusivity also reportedly emerged as a major point of friction. Because Kojima Productions maintained ownership of the underlying Physint intellectual property, disputes arose regarding long-term exclusivity agreements and eventual multiplatform or PC distribution.

The separation unfolded over several months. Disclosures indicate that Sony formally notified Kojima Productions in June 2026 of its intent to exit the funding agreement, giving the independent studio runway to pitch the project to external publishing partners before the shift became public in September 2026.

Changing Commercial Calculations

Sony's heightened caution with Physint also reportedly tied back to previous commercial performance. Reports indicate that internal revenue targets and sales expectations for Death Stranding and Death Stranding 2: On the Beach fell short of Sony's higher-end forecasts, lowering the publisher's tolerance for open-ended development expenses on future bespoke IP.

The shift mirrors a broader pattern across the major console platform holders, where surging AAA production budgets and prolonged development cycles have led to stricter milestone gating and a lower appetite for financial risk on non-wholly owned properties.

Kojima Productions Expands Its Xbox Ties

By picking up Physint, Microsoft deepens its existing creative ties with Kojima Productions. The studio is already working alongside Xbox Game Studios on OD, a horror title utilizing cloud-native technology that was previously announced in collaboration with director Jordan Peele.

With Xbox securing publishing rights, Physint remains in active development as Kojima Productions continues balancing multiple simultaneous productions across its studio roster.
